How to choose HRMS software for a growing Indian company: a buyer's checklist

A practical checklist for choosing HRMS software in India: the questions to ask on hiring, attendance, leave, approvals, performance, exits and data.

Most growing companies start looking for HRMS software in India at the same moment: HR is spending more time chasing approvals, reconciling attendance and answering "how much leave do I have?" than doing actual HR work. Spreadsheets, email threads and a shared drive got the company to forty or fifty people. Beyond that, they start costing more time than they save, and the gaps show up in payroll, audits and employee experience.

The difficulty is that almost every HR system looks good in a demo. This checklist is designed to help founders, HR leads and finance leads compare options on what actually matters once the system is live: whether it matches how your company works, whether it covers the full employee journey, and whether people will use it without being chased.

Key takeaways

  • Write down your own processes and pain points before you look at any product, and score every option against that list.
  • Cover the whole employee journey, from job requisition to full and final settlement, not just attendance and leave.
  • Check that leave and attendance rules fit Indian practice: LWP beyond balance, comp-off, carry forward, corrections.
  • Approvals should follow your hierarchy and be configurable without a developer.
  • Ask how HR data reaches payroll, and what happens to history when rules change.

Start with your own list, not the vendor's

Before you book a single demo, spend an hour with HR, finance and two or three managers and write down where time goes today. Typical answers are: approving leave on WhatsApp, collecting attendance at month-end, chasing joining documents, drafting offer letters, running appraisals in spreadsheets and working out final settlements by hand.

Turn that into a short list of must-haves and nice-to-haves. Then, in every demo, ask the vendor to show your scenarios rather than their standard tour. A system that handles a mid-month joiner on probation with a half day of leave without pay is more useful to you than one with a beautiful dashboard you will rarely open.

The HRMS software India checklist: core HR modules

The checklist below follows the employee journey. Not every company needs every item on day one, but you should know which ones a product covers before you commit, because switching systems later is expensive.

1. Hiring

  • Can managers raise a job requisition that goes to the right person for approval before HR starts recruiting?
  • Does it help draft job descriptions and screen resumes, and can HR see why a resume was rated the way it was?
  • Are interview rounds and interviewer feedback recorded against the candidate, so the decision has a trail?
  • Do candidates who were not hired stay in a searchable talent pool for future openings?
  • Can an accepted offer be turned into an employee record without retyping?

2. Onboarding and probation

  • Is there a joining checklist with an owner for each item: HR for documents, IT for laptop and access, finance for payroll set-up, the manager for a buddy and welcome?
  • Can joiners upload their documents (PAN, Aadhaar, education, bank details) themselves, and can HR verify or send them back?
  • Are probation reviews triggered before probation ends, with a clear confirm, extend or not-confirmed outcome?

3. Attendance

  • Does check-in and check-out work for both office and work from home, and can you set where each team is allowed to work?
  • If people step out for lunch or meetings, can the day be recorded as several sessions with the hours summed?
  • What happens when someone forgets to check out? Look for an automatic check-out and a correction request that goes to the manager within a set number of days.
  • Can you define what counts as a full day and a half day, and does that feed payroll as a suggestion rather than a silent deduction?

4. Leave

  • Can you set up your own leave types with yearly allocations?
  • When someone applies for more leave than they have, does the system refuse, or does it treat the extra as leave without pay (LWP) and show it clearly to payroll? Most Indian companies want the latter.
  • Is comp-off for weekend or holiday work supported, checked against actual attendance?
  • Does unused leave carry forward with a cap per leave type, and lapse beyond it?
  • Are company holidays excluded when counting leave days?

5. Timesheets and documents

  • If you bill clients by effort or need to track project time, can employees submit weekly timesheets for approval?
  • Are HR letters (offer, confirmation, NDA, agreements, exit letters) generated from templates and approved and signed inside the system, rather than drafted and emailed?
  • Can you use your own letter templates, so documents keep your company's wording?

6. Performance

  • Can employees set goals with weights, have them approved by their manager and update progress during the year?
  • Are there periodic check-ins, self and manager reviews and peer feedback?
  • Can HR calibrate ratings across teams before they are shared?
  • Do approved ratings lead to increment proposals and, where needed, performance improvement plans, all with an approval trail?

7. Exit

  • Can employees resign in the system, with the notice period worked out from their employment type?
  • Is there a clearance checklist across handover, assets, ID cards and finance?
  • Does the system prepare the full and final settlement for finance to approve, and produce experience and relieving letters once it is done?

Approvals and hierarchy

Approvals are where most HR systems either save time or create friction. Ask who approves each type of request and whether you can change it yourself. A leave request might go to the reporting manager; an expense claim might go to HR, then the HR Director, then finance; a resignation might go to the manager and then HR.

Good questions to ask:

  • Can an admin set the order of approvers for each request type without vendor help?
  • If the hierarchy changes, do requests already in progress keep their original route?
  • Does each approver have one place to see everything waiting for them?
  • Is every decision recorded with who made it and when?

We wrote about this in approval hierarchies that scale.

Employee self-service and support

An HR system succeeds or fails on whether employees use it. If people still message HR to ask about their leave balance or payslip, the system has not removed the work. Check that employees can, on their own:

  • See attendance, apply for leave and see their balance, including what was carried forward.
  • Download payslips and HR letters.
  • Raise a help desk ticket and follow it, rather than emailing HR.
  • See their goals, reviews and feedback.

For HR, a help desk with response targets and a knowledge base for common questions often removes more email than any other single feature.

Integration with payroll and finance

Even if you are buying an HR system first, think about payroll now. The data payroll needs, such as joining and exit dates, salary, bank details, PAN, approved LWP and attendance, all originate in HR. If HR and payroll are separate products, someone will export and import that data every month, and that is where errors creep in.

  • Does attendance and approved leave, including LWP, reach payroll without retyping?
  • Are expense claims approved in the same system that pays them?
  • Once a payroll month is paid, is it locked, so later rule changes do not alter history?

Choosing HR and payroll on one platform avoids most of these questions. It also matters for reporting: a CEO who wants headcount, payroll cost and revenue on one screen needs them to come from one place.

Data, access and security

  • Who can see salary data? Check role-based access, and that managers see only their own team.
  • Where does the data live, and how is it backed up?
  • Can you export your data if you ever leave?
  • Are sensitive actions, such as changing salary or approving a settlement, recorded with the person and time?

Implementation and cost

The licence fee is rarely the largest cost. The larger costs are the time HR spends setting the system up, cleaning employee data and training managers. Ask the vendor:

  1. What will we need to prepare, and how long does a typical set-up take for a company our size?
  2. Can we configure leave types, approval chains, letter templates and attendance rules ourselves?
  3. Is pricing per employee per month, and what is included at each tier?
  4. Can we start with HR and add payroll, finance or sales modules later without migrating?
  5. Can we try it on a demo with realistic data before we commit?
